Custom CRM: When an Off-the-Shelf System Starts to Hold Your Company Back
July 18, 2026 · Michał Masłowski
You pay a subscription for a system with 40 features, your team uses six, and the one you really need does not exist and never will - the vendor has other priorities. An off-the-shelf CRM is a great start: cheap, quick, proven. But companies grow in their own direction, and ready-made systems grow in theirs. A custom CRM is the moment you stop bending your company to fit the software and build software that fits the company. How do you know that moment has come - and does the math actually work? Let us count.
6 signs an off-the-shelf CRM is holding you back
- Forced fields - important data lives in fields like "note 3", because the right fields cannot be added.
- Excel next to the system - salespeople export data and build reports in spreadsheets, because the CRM cannot produce them.
- No integration with your ERP - offers in the CRM, stock and prices in the ERP, and a person with a keyboard in between.
- Cost grows with the team - a per-user fee turns every new hire into a subscription increase.
- A non-standard sales process - your deals go through stages the system cannot model, so the pipeline lies.
- Scattered data - one client has three versions in three systems and nobody knows which one is true.
One sign is an inconvenience. Three or more is a brake that costs your team time every single day.
What does a custom CRM actually give you?
Four things an off-the-shelf product will not. First, a one-to-one match with your process: stages, fields and permissions look the way your team really works. Second, integrations with what you already run: ERP, inventory, email, telephony. Third, automations in the background: offers, reminders and a report waiting in your inbox on Monday morning. Fourth, no per-user fees - the team grows, the bill does not. For balance: a build takes weeks, costs more upfront and needs maintenance. If your process is standard and your team counts three people, stay with the ready-made tool - that is the honest conclusion of our comparison of off-the-shelf and custom software.
The 3-year math: subscription versus a build
Suppose, as an example, a team of 10 people and an off-the-shelf CRM at PLN 150 per user per month. Substitute your own numbers - the mechanism stays the same.
| Item | Off-the-shelf CRM (10 people) | Custom CRM |
|---|---|---|
| Entry cost | usually PLN 0 | from PLN 10,000 for a simple build, from PLN 25,000 with integrations |
| Monthly cost | about PLN 1,500, growing with every hire | maintenance from PLN 500/month, regardless of team size |
| Total after 3 years | about PLN 54,000 | about PLN 43,000 (PLN 25,000 build plus maintenance) |
The numbers are approximate, but the mechanism is real: a subscription never ends and grows with the team, while the build cost is paid once. On top of that comes what the table cannot show: the hours that stop disappearing into workarounds and retyping. We break down what exactly goes into the price in how much a custom application costs.
Include the costs the price lists do not show. On the off-the-shelf side: paid add-on modules, record limits and API fees that can noticeably raise the subscription. On the custom side: your own time for process analysis and decisions. One more thing - the rights to the system are set by the contract (a transfer of copyright or a licence), so read that clause before the project starts, not after.
Roll it out in stages: MVP first, not a revolution
A custom CRM does not have to be built all at once - and it should not be. A sensible order: first the core, meaning client records, deals and contact history, built like an MVP. Then integrations with your ERP and email. Automations and reports come last. Data migration from the old system is planned from day one, because it usually decides whether the team will trust the new tool. For the first weeks it is worth running the old and the new system side by side - the cheapest insurance in case something slipped through the migration. You fund each stage once the previous one is already working. That is how we run such projects in our software development service.
Summary: do the math before you decide
An off-the-shelf CRM is good as long as your process is typical and your team is small. Once you tick three of the six signs, stop paying for workarounds and price both scenarios over three years.
